Most thinking is borrowed. You look at how a thing is already done, copy the shape of it, change a few details, and ship. It’s efficient, it’s how most of the world runs, and it almost never makes anything new. Reasoning by analogy gets you a slightly better version of what already exists — never the thing that didn’t.
I don’t think that’s laziness. I think a blank canvas is genuinely hard for most people, and what they actually need is something to react to. Give someone a bad draft and they’ll improve it. Give them nothing and they’ll stall. Critique is a comfortable posture; creation isn’t. That’s why the default output of almost any process is an increment — the work started from something that already existed, so it ends somewhere near it.
First principles is the opposite move. You take a problem down to the parts that can’t be reduced any further — the things that are actually true, not the things everyone agrees to repeat — and you build back up from there. Aristotle had a word for that irreducible layer: archē, the first basis from which a thing is known. Clear away the inherited assumptions and see what’s still standing on its own.
I’ve always worked this way, sometimes to a fault. Atomize a problem to its most basic level, then reverse-engineer the solution from the ground up. It’s slower. It’s lonelier — you spend real time asking “why is this even true?” and looking naïve while everyone else is already three confident steps down a path nobody questioned. But it’s the only method I know that reliably produces something that wasn’t there before.
It’s a method, not a personality
I want to be precise about what this is, because the terminology gets used loosely.
Critical thinking is the habit — the general refusal to accept a claim because it arrived pre-approved. First principles is one specific method inside that habit. It’s not a synonym and it’s not a temperament. It’s a procedure you can run on purpose, on a Tuesday, on a problem you didn’t choose.
Which matters, because critical thinking is one of those ideas everyone endorses and almost nobody practices. It sounds like common sense. Most common sense is like that — widely agreed to, rarely performed.
Industry has tried to solve that by packaging it. I learned the Five Whys at General Electric, inside Six Sigma: when something fails, ask why, then ask why about the answer, and keep going five times. The number isn’t the point. The point is that your first answer is almost always a symptom, your second is usually a process, and the real cause doesn’t show up until you’ve pushed three or four questions past where it starts to feel rude to keep asking.
That’s first principles with a corporate training budget attached. Same move, formalized so it survives contact with an organization.
But I didn’t learn it at GE. I learned it from my mother, decades earlier, before I had any word for what she was doing.
She questioned things out loud. The official explanation, the accepted answer, the thing everyone had quietly agreed to stop examining — she would pick it up and turn it over, in front of me, constantly. She never sat me down and told me to think for myself. She just did it where I could see, which turns out to be the only way that kind of thing transmits.
That’s the foundation. I was exposed to critical thinking as a way of moving through the world long before I met it as a technique, which is why the Five Whys felt like recognition rather than instruction when I finally encountered it in a training room. Someone had put a name and a number on something I’d been watching since I was a kid.

The same split, with a different name
Clayton Christensen spent his career on a distinction that turns out to be this one wearing business clothes.
Sustaining innovation makes the existing thing better along the axis the existing customers already care about. Faster, cheaper, more features. It’s real work and it’s most of what gets done. Disruptive innovation starts somewhere else entirely — a different customer, a different definition of “good,” a set of assumptions the incumbent never thought to question because they came pre-installed.
Sustaining innovation is reasoning by analogy with a budget. Disruption is what happens when someone goes back to the fundamentals and discovers the incumbent’s whole value proposition was built on a premise that stopped being true.
Which is why incumbents keep losing to things that looked like toys. They evaluated the newcomer against their own axis, found it worse, and were correct. They just weren’t measuring the thing that mattered, because the thing that mattered was a first-principles question about what the customer was actually trying to do.
I’ve been chewing on this for about twenty years and I’m still not finished with it. It deserves its own article. The part that belongs here is narrow: the two innovation modes aren’t strategies you pick. They’re downstream of how you decided to think.
Photography taught me this before business did
Here’s the part I didn’t expect until I’d spent years behind a camera: it’s the same discipline.

Point a lens at something familiar and you’ll photograph your assumption of it — the idea of a pier along the coastline, the idea of a stranger’s face on the street. Learn to actually see and the assumption falls away. You start noticing what’s in front of you: the light, the edges, the negative space, the thing as it is rather than the label your brain filed it under a half-second after you looked.
Leonardo had a phrase for this, and it’s the one I keep coming back to: saper vedere. Knowing how to see. He treated it as a skill you train rather than a sense you’re issued — the precondition for everything else he did, whether he was drawing a shoulder or working out how water moves around an obstacle. He wasn’t being poetic. He meant it as a method.

That refusal is first-principles thinking with a lens on it.
A good photographer isn’t recording the world. They’re refusing the shortcut — staying with a subject long enough for its real character to surface.
A small example. I once wanted to know the two days each year the sun sets directly under Crystal Pier in Pacific Beach, California. You could hunt for the answer. Or you can decompose the question to its physical fundamentals: the sun only meets that line of sight — an azimuth around 256° — at a specific solar declination, which happens on two symmetric dates. The pier didn’t tell me. The tilt of the Earth did.

That’s the whole move. Stop asking the object. Start asking the fundamentals underneath it.
The cheapest version of the move
There’s a shortcut that isn’t a shortcut, and I’ve used it more than any other.
Take something completely ordinary in one industry and put it in another. Nobody in the receiving industry has seen it. What was mundane over there is novel over here — and it arrives already tested, already de-risked, already known to work. You didn’t invent anything. You just noticed that an assumption was local rather than universal.
It’s another reason I love learning new industries. Every one you pick up gives you more than a domain. It hands you a whole inventory of ordinary, boring, proven solutions that are novel everywhere else — and the more inventories you carry, the more often you walk into a room already holding the answer.
Most people can’t do this because they only know one industry deeply. The move requires standing in two places at once, which is an argument for having more than one interest.
What it costs
For anyone trying to build something, this is the difference that matters. Analogy scales what exists. First principles is how you get to what doesn’t yet. Every person on my list of favorites — the inventors, the founders, the ones who left the world with something new in it — did the unglamorous thing first: they took the accepted answer apart to see whether it was load-bearing or just old.
The cost is real, so name it. You’ll be slower to the obvious. You’ll ask questions that make you look like you missed the memo. You’ll rebuild things other people were content to inherit. Most of the time the accepted answer holds and you’ve spent effort confirming it.
And it will feel like a dead end. Not once — repeatedly. You’ll take something apart and find nothing underneath. You’ll spend weeks on a question everyone else stopped asking years ago and come away with less certainty than you started with. It’s slow, it’s frustrating, and there’s no external signal telling you whether you’re close, because the whole point is that nobody has been here to leave one.
But here’s what I’ve found, often enough that I’ve stopped treating it as luck: the dead end is usually the last thing standing between you and the answer. The frustration isn’t evidence you’re wrong. More often it’s evidence you’ve gone past where everyone else stopped — which is precisely the place where the thing nobody has found is still sitting, waiting.
So the question worth sitting with: what in your work have you never actually taken apart — only inherited, and assumed was true because it came pre-assembled?
